Great marketing is decided long before the marketing starts.

It is the organisation [ˌɔːɡənaɪˈzeɪʃn] around it. Who gets to decide, what counts as a lead, what people are rewarded for. I have spent twenty years building that part.

The diagnosis The decision nobody made is the one costing you most.

The diagnosis

decision debt/dɪˈsɪʒn dɛt/noun

The accumulated cost of the decisions an organisation never made. Who decides. What counts as a lead. What behaviour is rewarded. How fast it can change its mind. It compounds quietly, and marketing pays the interest.

I have held three of the seats this plays out in: marketing, customer experience and product.

The four ledgers, and the tests that find them →

Quarters the decision stays open

Principal · settle it once, in one conversation

Interest · paid every quarter it stays open

By the third quarter, carrying the decision has cost more than making it would have. Illustrative: the shape is the point, not the numbers.

My work is paying it down. Finding the decision nobody would make, making it, and then holding it long enough that the organisation forgets it was ever in question.

Where it comes due

Three places the interest is charged.

I

Technology

The companies getting value from AI settled three things first.

3decisions settled before any model is chosen: who decides, what the words mean, what people are measured on

The question worth asking of any tool is whether it made a decision [dɪˈsɪʒn], or just shortened the time it took to produce something nobody needed.

II

Measurement

Marketing earns its seat with a number the board already trusts.

5×times I have rebuilt marketing around a number finance already trusts, in five industries

Boards move the moment marketing brings them a number they already trust.

III

Product

The cheapest place to get it right is before anything is built.

+20%product adoption once research and validation moved inside the decision itself

Nobody gives you an NPS of 88 for a campaign. They give it for what happened after they said yes.

Vantage

Three chairs, one system.

My career did not stay inside marketing. I have also held the customer experience seat, as a Chief Experience Officer, and the product seat, as a director of research and innovation. Growth arguments happen between those three chairs. I have sat in all of them, which is why I can settle the argument instead of winning my side of it.

There are no endorsements on this page, and that is deliberate. Every testimonial ever published was solicited, chosen by the person it flatters, and impossible to check. If you are seriously considering me, ask, and I will give you three names and their numbers, including someone from a project that did not go well.

Writing

The future of marketing, thought through in public.

Essays [ˈeseɪz] on decision debt, and on the organisational work that lets innovation, AI and customer experience actually land inside a real company. I would rather be argued with than agreed with.

Decision debt, and how to find yours

The accumulated cost of the decisions an organisation never made. Where it hides, what it charges every quarter, and four tests you can run this week.

Speaking

The talks, and the projects behind them.

Six years as an invited professor at Porto Business School and Universidade do Minho taught me what people actually take away. I bring the real project, including the parts that went badly, and I would rather people leave with something they can use on Monday than with a standing ovation.

Speaking at Rock in Rio

AI in marketing, where it actually pays

What the organisations getting value from AI settled first, and why it was never the technology.

Turning marketing into a revenue line

What changes in targets, reporting and decision rights when marketing stops reporting activity.

Demand generation sales will actually use

Lead prioritisation, SLAs, and the uncomfortable conversation between acquisition and lifecycle.

Discovery before delivery

Building a discovery practice inside a commercial organisation, and what it costs to skip it.

Who I am

I did not arrive here through an agency.

Ângelo [ANN-zhuh-loo]. The circumflex is not decoration. It changes the vowel. I started out localising technical manuals for Ricoh, between Portugal, the Netherlands and Japan, and learned early that almost nobody reads the manual.

Today I lead Marketing Orchestration & Technology for FedEx Express Europe. Eleven people, thirty-plus countries, and a technology stack that has to hold in all of them.

Outside work I climb. On Kilimanjaro the guides say pole, pole more than anything else. Slowly, slowly. It sounds like encouragement and it is actually the entire method, because the people who go up fast are the ones who come down early. I have run teams that way since, including on the days when someone senior wants the summit by Thursday.
